Build vs. rent,
decided properly.

This pillar exists to answer one question honestly: should you build it or rent it? The framework we use with clients:

Build when the capability is core to how you compete — your data model, your measurement, your customer intelligence. When vendor pricing scales against you (per-seat, per-contact, per-event). When you need the system to answer questions the vendor never designed for. When the workflow is your process, and the tool keeps forcing it into someone else’s.

Rent when the capability is a commodity — email delivery, commodity hosting, standard analytics. When the build cost dwarfs a decade of rent. When you need it working next week, not next quarter. Sometimes the answer is rent — and we’ll say so. An architect who always says “build” is a vendor with extra steps.

What ownership is worth.

HGM runs its own operation on infrastructure it built: data pipelines, intelligence products, agent operations, the Graph Series, Search Intel OS. The estimated external replacement-cost value of that infrastructure — what it would cost to commission equivalently from vendors and agencies — is $300,000–$700,000. That’s an estimate, not revenue and not savings; it’s the price tag on not renting.

That figure exists for one reason: to make the operating leverage concrete.
